Variants, bundles and kits explained
These three concepts are frequently confused, yet they behave very differently in an inventory system. Understanding the distinction is the first step to organising your catalogue properly.
- Variants are versions of the same product that differ by an attribute such as size, colour or flavour. A T-shirt available in small, medium and large in three colours has nine variants. Each variant is a distinct sellable unit with its own SKU and its own stock count.
- Bundles are several finished products grouped together and sold as one offer, often at a promotional price. A “starter kit” containing a bottle, a tote bag and a notebook is a bundle. The components remain individually sellable; the bundle simply draws stock from each.
- Kits (sometimes called assemblies or manufactured products) are new finished goods built from component parts. A gift hamper that you physically pack, or a desk lamp assembled from a base, arm and shade, becomes a single item with its own SKU once made. The components are consumed in the process.
The crucial difference is whether stock is shared dynamically (bundles), consumed through assembly (kits), or held independently (variants). Treating one as another is the root of most stock discrepancies.
Why they cause overselling
Overselling happens when two or more sales channels both believe a unit is available because the system has not connected their shared stock. Bundles and kits are especially prone to this because a single physical item can be sold in multiple guises.
Consider a bottle that is sold on its own, inside a gift bundle, and as part of a hamper kit. If your platform tracks the bundle and the kit as separate stock pools rather than deducting from the underlying bottle, you can sell the bottle three times over while holding only one in the warehouse. When you define a BOM, every sale of the finished item deducts the correct quantity from each component automatically. Sell one hamper that contains two bottles and one box, and the system removes two bottles and one box from stock the instant the order is confirmed. Crucially, the available quantity of the finished item is then calculated from its scarcest component. If you have 10 boxes but only 6 bottles, your hamper availability is capped at three, because each needs two bottles. This “available to build” logic prevents you from advertising more bundles than you can physically assemble.
For true kits that you pack ahead of demand, a BOM also lets you record an assembly event: components are consumed and finished units are added to stock as a separate line. For dynamic bundles you assemble at the point of dispatch, the BOM simply deducts components when the order ships. Either way, the BOM keeps one physical bottle from being counted as available in several different products at once.
Managing variants correctly
Variants demand a clean, consistent structure. A few principles keep them under control:
- Give every variant its own SKU. Never rely on a parent-level count to represent stock that actually lives at the variant level.
- Use a logical, predictable SKU convention, for example
SHIRT-BLU-M, so pickers and reports can read attributes at a glance. - Map each marketplace listing to the correct variant SKU, not to a generic parent, so channel deductions hit the right pool.
- Where variants share packaging or components, model that relationship with a BOM so shared stock is respected.
- Keep barcodes unique per variant to support fast, error-free barcode picking and packing.
Done well, variant management means a sold-out colour is automatically hidden or marked unavailable on every channel, while the colours still in stock continue selling without interruption.
Worked example
Imagine a small skincare brand selling on Shopify, Shopee and Lazada. They stock three physical SKUs: a Cleanser, a Toner and a Moisturiser. They also sell a “Glow Bundle” containing one of each, and a “Travel Trio” kit that they pre-pack from the same three items.
On Monday the warehouse holds 20 Cleansers, 15 Toners and 12 Moisturisers. The Glow Bundle uses one of each, so its available-to-build figure is capped by the scarcest component, the Moisturiser, at 12. Suppose the team pre-assembles 5 Travel Trios; the system consumes 5 of each component, leaving 15 Cleansers, 10 Toners and 7 Moisturisers, and adds 5 finished Travel Trio units to stock.
Now a customer on Lazada buys one Glow Bundle. The BOM deducts one of each component, leaving 14 Cleansers, 9 Toners and 6 Moisturisers. Because stock is synced in real time, Shopee and Shopify instantly see the new component levels and recalculate that only 6 Glow Bundles remain buildable. Common mistakes
- Treating a bundle as its own stock pool. Holding a manual count for the bundle that is not linked to its components guarantees the figures will drift apart.
- Selling at the parent level. Listing a product with one number when each variant has separate stock leads to customers ordering unavailable options.
- Forgetting to recalculate after assembly. If building a kit does not consume components, you double-count the same items.
- Inconsistent SKUs. Reusing or duplicating SKUs across variants makes reconciliation and reporting unreliable.
